The challenge
The company faced an increasingly unsustainable situation with its VMware-based virtualization infrastructure.
Rising costs
VMware license price increases following the Broadcom acquisition made the cost model unsustainable in the medium term.
Vendor lock-in
Total dependency on a single proprietary virtualization provider, with no evaluated alternatives or technological contingency plan.
Zero-downtime migration
Production systems could not be stopped. The migration had to be executed without disrupting business-critical services.
Compatibility
Need to maintain compatibility with existing workflows, configured networks, backup policies and the team's operational procedures.
The solution
We designed a phased migration plan that guaranteed business continuity at all times.
The project started with a complete inventory of the existing VMware infrastructure: 45+ virtual machines, network configurations, firewall policies, snapshots and backup procedures. Each VM was classified by criticality, and a migration order was defined prioritizing lower-impact environments.
We deployed a Proxmox VE cluster with triple-replica CEPH storage, replicating the high-availability architecture the client had in VMware. VMs were migrated progressively using disk image conversion, validating each migration before moving on to the next.
Virtual networks, firewall rules and security policies were faithfully replicated in Proxmox. Veeam was integrated for automated backup from day one, and all operational procedures adapted to the new platform were fully documented.
Project components
3-node Proxmox VE cluster with high availability and automatic failover
Distributed CEPH storage with triple replication for maximum resilience
Progressive phased migration with individual validation of each VM
Firewall replication and network segmentation from the original environment
Veeam Backup integration from day 1 of the migration
Complete documentation and training for the client's technical team
