The Challenge
The SaaS company had grown on public cloud, but costs had become unsustainable and the dependency on proprietary services was limiting their evolution.
Spiraling costs
Public cloud bills grew month over month: egress fees, scaled compute, storage and additional services multiplied the total cost of ownership.
Data sovereignty
European customer data was hosted in regions outside Spain, complicating GDPR compliance and the data residency requirements of their industry.
Proprietary services
Dependency on cloud-native services (managed databases, queues, storage) made it difficult to change providers or adopt a multi-cloud strategy.
Variable performance
The multi-tenant model of public cloud caused performance variability. High I/O workloads suffered unpredictable latency that impacted the end-user experience.
The Solution
We designed a dedicated architecture that replicated public cloud capabilities with predictable costs and guaranteed performance.
The first step was a detailed analysis of AWS consumption: EC2 instances, EBS volumes, S3 buckets, RDS and auxiliary services. We mapped each component to its dedicated infrastructure equivalent to estimate the real 3-year TCO.
The new architecture was based on dedicated servers with Proxmox VE for virtualization, distributed CEPH storage as an EBS equivalent, and MinIO S3-compatible as a direct replacement for Amazon S3. Databases were migrated to dedicated instances with guaranteed performance.
The migration was executed in phases: first the staging environments to validate compatibility, then lower-criticality services, and finally production workloads with planned cutover during low-activity windows.
